# Japonal: a trip starts costing money before it is booked

The group’s expansion into China adds specialist work to a service designed around each traveler. Customer acquisition commits staff time even when a proposal never becomes a sale.

Chinalia prepares a proposal, refines it with the traveler and takes payment when the itinerary fits. The sequence in its published sales process has a commercial consequence for the Japonal group: some of the work happens before a booking is secured.

A tailor-made trip commits specialist time. Bringing in more inquiries increases that commitment before it increases revenue. Customer acquisition therefore carries the cost of itineraries prepared for people who ultimately decide not to buy.

The group operates Japonal for Japan, A Corea for South Korea and Chinalia for China, which dates its launch to 2026\. A wider portfolio creates combined trips and new entry points. It also creates more questions to resolve before an interest in Asia becomes a specific journey.

## Personalization consumes time

Japonal’s published offer includes adaptable Japan routes, with suggested trips lasting 12 and 15 days. International flights and a rail pass are included. Those reference routes help travelers imagine the purchase, but dates, pace, accommodation and the purpose of each stop still need to be settled.

Budget is not the only expectation a proposal must clarify. ObservaTUR, in figures reproduced by Statista for summer 2025, places cost among the most frequently cited destination-choice reasons at 35%; a long-planned trip accounts for 33% and leisure and gastronomy, 31%. This is context about Spanish travellers, not demand for Japan or China. For a tailor-made offer, the distinction matters: a proposal can fit the budget while failing to deliver the experience a person hoped for. Clarifying that expectation before designing the itinerary reduces the questions it must answer later.

An inquiry with dates and a budget already decided requires different work from a conversation still comparing countries. The number of forms received hides that distinction. Two campaigns with the same cost per inquiry can create very different design workloads before producing a booking.

The commercial mechanism appears in the first proposal. A specialist who receives trip length, departure airport, budget and preferences can start with fewer unanswered questions. Obtaining those details again means the campaign has delivered a contact while passing work into the next conversation.

Chinalia’s form already asks about dates, duration, departure airport, budget and combined destinations. The economic value of those answers depends on their reaching the person who designs the proposal. A more detailed form does not improve the outcome on its own; information that prevents an unnecessary revision does.

Online purchasing adds a second requirement: as well as a suitable itinerary, the process must be straightforward to complete. Cetelem and CanalSondeo’s 2023 survey, reproduced by Statista, records 46% mentioning ease of purchase when choosing online agencies and 30% citing reliability and security, compared with 59% for price. That context does not prove that a shorter form sells more. It distinguishes two jobs: obtaining useful information for design and keeping the route from that information to a purchasable proposal clear.

## Unbooked proposals still use capacity

Preparation work does not disappear when the traveler declines the offer. It belongs to the commercial cost of the inquiries received. Allocating that work across completed sales shows how much effort those sales required, including proposals that never sold.

That changes the interpretation of a campaign. A source of demand can produce higher-value trips while requiring longer preparation and more revisions. Booked revenue alone cannot establish which source performs better. The comparison needs the contribution left after delivering the trip and the work committed to winning it.

__Unbooked proposals still use capacity__
| Stage | Work committed | Economic interpretation |
| ------------------------- | ------------------------------------------ | ---------------------------------------------------- |
| Inquiry | Establish dates, budget and preferences. | Count the initial workload even without a booking. |
| Itinerary | Prepare the route and revise the proposal. | Connect design time and revisions with bookings won. |
| Booked and delivered trip | Coordinate services and handle changes. | Compare booked value with costs actually incurred. |

Expand notesCollapse notes

The table explains the mechanism; it does not report the group’s measured costs. The decisive relationship is the contribution from delivered trips relative to the total design and support time required by that demand. Without both sides, a cheaper form submission can look like progress while work per booking increases.

## Three brands do not make specialists interchangeable

A destination brand shortens the distance between what the traveler wants and the person who knows the country. Expansion needs to preserve that asset. A shared commercial operation can exchange information and coordinate combined trips; building the route still requires destination knowledge and suitable suppliers.

Increasing acquisition for China affects the hours available to prepare China proposals. A successful Japan campaign does not establish how much demand another brand can absorb. Allocating spending solely through cheap inquiries risks sending it toward the destination with more unfinished consultations rather than the one able to turn them into well-delivered trips.

The opportunity cost is concrete. An hour spent revising an uncertain proposal is unavailable to refine one with agreed dates and budget. Travelers at an early stage still need help, but content can answer their first questions before the design conversation becomes useful.

## Expansion follows the work that can be served

Destination content has a precise commercial purpose here. Explaining what fits into 12 days, what changes when countries are combined or which choices affect the budget prepares a better conversation. Its value appears when the specialist spends less time reconstructing expectations and more time designing the journey.

Public information does not disclose costs or hours per itinerary. It does identify the question that makes those records useful: how much work does each source of demand require to become a booked and delivered trip?

That relationship determines the economics of Japonal’s expansion. Increasing acquisition before understanding it can fill the design diary without filling the travel calendar. Another booking deserves more spending when the contribution it leaves also pays for the time required to win it.
